Technical Debt Is Killing Your AI Ambitions


Every quarter, I sit in strategy meetings where executives talk about AI initiatives. Generative AI for customer service. Machine learning for demand forecasting. Intelligent document processing. The ambitions are real, the budgets are allocated, and the timelines are set.

Then the projects hit the tech stack, and everything stops.

Their CRM had one customer ID. The billing system had another. The support ticketing system used email addresses, but customers changed email addresses regularly. The legacy mainframe system that processed transactions used a completely different numbering scheme.

None of this was news to the IT team. They’d been living with it for years and had built manual reconciliation processes that mostly worked. But “mostly works for monthly reporting” and “accurate enough for machine learning” are very different standards.

Modern AI platforms expect APIs. They expect structured data feeds. They expect authentication protocols from this decade. They expect environments that can scale compute resources on demand.

Legacy systems offer none of this. They offer batch file exports, proprietary data formats, fixed-capacity infrastructure, and integration approaches that require custom development for every connection point.

I’ve watched organisations spend more money building the integration layer between their legacy systems and AI platforms than they spent on the AI itself. And the integration is fragile — every time the legacy system gets patched or a data schema changes slightly, the integration breaks.

Rather than trying to modernise every legacy system simultaneously, they’re building middleware that presents a clean, consistent data interface to AI systems while handling the messy translation to legacy formats behind the scenes. It’s not elegant, but it’s pragmatic.

They’re being ruthlessly selective about AI use cases. Instead of trying to build AI capabilities across the entire business, they’re identifying the two or three use cases where the data is most accessible and the integration is least painful. Quick wins build momentum and justify larger modernisation investments.

They’re funding data quality as a standalone initiative. Not as part of an AI project. Not as an IT infrastructure upgrade. As a distinct programme with its own budget, timeline, and executive sponsor. Because if you only clean data when an AI project needs it, you’ll clean the same data six times for six different projects.

They’re planning modernisation around AI readiness. When they do replace legacy systems, they’re evaluating replacements partly on how well they’ll support future AI workloads. API-first architectures, standard data models, cloud-native deployment options. These aren’t nice-to-haves anymore — they’re requirements.

The Budget Conversation

The uncomfortable truth is that addressing technical debt for AI readiness costs real money. In my experience, organisations are looking at 18-36 months and significant investment to reach a state where AI projects can progress without constant data and integration roadblocks.

That’s a hard sell when the board wants AI results this quarter. But the alternative — launching AI projects that stall, running up consulting bills on integration work that produces fragile solutions, and falling further behind competitors — costs more in the long run.

I’ve started framing it differently in executive conversations. Don’t ask for a technical debt budget. Ask for an “AI readiness” budget. The work is the same, but the framing connects the investment to the strategic outcome the board actually cares about.

Technical debt isn’t a technology problem. It’s a strategic liability. And in 2026, with AI capabilities advancing rapidly and competitors deploying them, it’s a strategic liability you can’t afford to keep ignoring.
