Why Your IT Team Needs an AI Governance Framework Yesterday
Let me describe a scenario that’s probably already happening in your organisation. A marketing manager signs up for an AI writing tool using their corporate email and starts feeding it customer data. A finance analyst builds a forecasting model in a third-party platform and nobody in IT knows the data leaves the network. A product team spins up a GPT-based chatbot for internal use without any review of what it stores, where it stores it, or what happens to the data after.
This isn’t hypothetical. I’ve seen variations of this in every mid-to-large organisation I’ve worked with over the past eighteen months. AI tools have proliferated faster than any technology category I’ve seen in twenty years of IT leadership. And in most companies, governance hasn’t kept pace.
The Problem Isn’t AI — It’s Visibility

Inventory first. You can’t govern what you don’t know about. Start with a comprehensive audit of AI tools in use across the business. Survey team leaders. Check expense reports for AI subscriptions. Review browser extension installations. The results will surprise you.
Classification tiers. Not all AI usage carries the same risk. Someone using an AI tool to clean up meeting notes is fundamentally different from someone feeding customer PII into a third-party model. Build a simple three-tier classification: low risk (general productivity, no sensitive data), medium risk (business data, no PII), high risk (customer data, financial data, regulated information). Review quarterly. The AI tool landscape changes monthly. Your approved tools list and risk assessments need regular updates. Build that cadence in from the start.
Assign ownership. Governance without accountability is just a document. Someone — ideally at director level or above — needs to own this. It can sit within IT, security, risk, or a dedicated AI function, but it needs a named owner with authority.
The Clock Is Ticking
If your organisation is using AI tools — and it is, whether you know it or not — the window for getting governance right before something goes wrong is narrowing. The organisations that put frameworks in place now will be the ones that can move confidently as AI capabilities expand. The ones that don’t will be the ones scrambling after an incident.
This isn’t about being anti-AI. I’m deeply in favour of these tools when they’re used well. But “used well” requires structure, visibility, and accountability. That’s what governance provides, and that’s why your IT team needs to make it a priority this quarter.
